A Strategic Framework for AI Strategy

The AI Ideation Canvas sharpens a single idea. It answers the question what problem are we actually solving, and how will we know it worked? But an organisation does not become AI-capable through a portfolio of well-framed ideas. It becomes AI-capable when those ideas are sequenced, governed and connected to the way the business creates value.

That is a different question, and it needs a different instrument.

The AI Strategy Canvas is built for the level above the individual idea. Where the ideation canvas works on one opportunity, the strategy canvas works on the organisation: where it stands today, where it must be in three years, which business decisions AI will shape, who owns those decisions, and what has to be true for the strategy to hold. It draws on research from the MIT Center for Information Systems Research, translated into nine blocks you can complete in a workshop.

This is not a technology roadmap. It is a decision-making instrument that forces the strategic questions into the open before the spending begins.

Why a Second Canvas?

The two canvases answer questions at different altitudes, and using only one of them leaves a gap.

AI Ideation Canvas AI Strategy Canvas
Scope One AI opportunity The whole organisation
Question What are we solving, and why? Where are we going, and who decides?
Time horizon A project A strategy period
Output A framed, assessed idea A sequenced, governed strategy
Use it when You are exploring what AI could mean You must choose between many options

Most organisations stall in the gap between these two. They generate ideas faster than they can absorb them, run pilots that never scale, and treat governance as a brake rather than a design choice. The strategy canvas exists to close that gap.

What the Canvas Covers

Nine blocks, each tied to a question that a leadership team must be able to answer.

Block The question it forces
The Strategic Question Which business decisions will AI shape, and what outcomes must it deliver?
Maturity & Ambition Where does the organisation stand, and which stage are we targeting?
Value Logic & Business Model How will AI create and capture value — assist or represent the customer, structured or adaptive execution?
Decision Rights Who owns framing, acting and learning for each business decision?
The Four Challenges Which of strategy, systems, synchronization and stewardship is most urgent?
Knowledge & Actors Which knowledge streams does the strategy depend on, and who must be on board?
Results & Value Realisation Which measurable results prove, twelve months from now, that this works?
The 4V Strategy Gate Is the strategy viable, valuable, vital and ethical?
Roadmap & Governance What is the sequence, and who is accountable for every AI agent in production?

The Frameworks Beneath It

The canvas is not built on opinion. Three research programmes from the MIT Center for Information Systems Research run through the blocks, each with its own scope and evidence base.

The Enterprise AI Maturity Model positions an organisation across four stages — from experiment and prepare through build pilots and capabilities and develop AI ways of working to become AI future ready. The financial case for movement is measurable: enterprises reaching the later stages outperform their industry on both growth and profit, and the largest single gain sits in the transition from stage 2 to stage 3, where AI ways of working are developed at scale rather than piloted.

Business Models in the AI Era maps how AI changes the way an organisation relates to its customers, along two axes: does AI assist the customer or represent them, and is execution structured or adaptive? Position determines where value can be created and, more importantly, where it can be captured.

The AI Decision Matrix allocates decision rights per business decision rather than per use case — the distinction that separates organisations that scale AI from those that accumulate pilots. It sorts decisions by ambiguity and risk, and names whether the human leads, manages, automates or enables.

Where these frameworks describe the enterprise, the 4V gate applies the test to your specific strategy: is it viable, valuable, vital and ethical? It is the same discipline the AI Ideation Canvas applies to a single idea, now applied to the whole portfolio.

How to Use the Canvas

The AI Strategy Canvas is designed for a leadership workshop — the people who can commit resources, not just the people who understand the technology. It works best in sequence with the ideation canvas, not instead of it.

1.Frame the strategic question. Anchor it in the results of your ideation work. Which decisions is AI going to change, and what must that deliver?

2.Position and target. Place the organisation honestly on the maturity model. Name the gap between where you are and where you intend to be.

3.Choose the value logic. Decide how AI will create and capture value before debating which tools to buy.

4.Assign decision rights. Walk through your ten most important business decisions and name an owner for each.

5.Identify the binding constraint. Which of the four challenges will hold you back if you do not address it first?

6.Map knowledge and actors. What do you need to know, and who must be involved or persuaded?

7.Define results. Which KPIs will prove this worked — for the customer, the organisation, the employee and society?

8.Pass the gate. Test the strategy against all four V's. If one fails, the strategy is not ready.

9.Sequence and govern. Order the work, and give every AI agent in production a named human owner.

Total duration is approximately four hours, including breaks. The canvas is designed for use on a single large sheet or on a whiteboard.

Design

The AI Strategy Canvas is deliberately built as the visual companion to the AI Ideation Canvas. Both use the same blue, the same typographic hierarchy and the same block structure, so the two read as one family. Only the first word differs: ideation addresses one idea, strategy addresses the organisation.

It is available in A3 (for individual use and desk work) and in a large plot format (for wall sessions with a full team).
